I remember years and years ago reading about somebody's idea for wooden ablative heat shields for space capsules. Apparently wood does something special when subjected to that kind of heat, I don't remember what. It was a neat article.

The RCC heatshield parts on the shuttle were made out of rayon coated in resin, carbonized, then sealed with sodium silicate
Basically a wooden heat shield if you ignore most of the process

It didn't fail when incinerated. It failed when it was hit at launch from foam causing a big hole. The plasma went in this hole at rentry causing the frame to bend and the vehicle to fail.
